Agile takeaways from building a multi-brand digital umbrella

Launching a new digital solution in a highly competitive market is no small feat. My recent experience leading such a project for a global organization taught me valuable lessons about managing complexities, overcoming obstacles, and turning potential failure into extraordinary success. 

This article details the challenges, solutions, and outcomes of a project that sought to unify diverse brands under one digital umbrella while introducing a cutting-edge loyalty platform. 

The project aimed to address two primary challenges: 

  1. Unified digital experience: The organization sought to consolidate multiple digital solutions from different fueling and convenience brands into a single application. This included launching a new loyalty proposition to cater to two distinct consumer types: those focused on fueling and those prioritizing convenience. 
  2. Scalable regional solutions: Beyond unification, the goal was to develop regional solutions based on a single codebase. Reusable components, designs, and features would allow localized adaptations without reinventing the wheel for each market. 

The challenges 

Planning and estimation shortcomings 

The leadership team set an aggressive six-month timeline for the app launch without a thorough assessment of the effort and resources required. The complexities of integrating multiple local brands and their unique business models into a unified platform were overlooked. This lack of preparation introduced significant challenges during implementation.

Technical and architectural constraints 

The team was tasked with building the app on an immature global codebase that lacked the required scalability. Additionally, the technology stack had been preselected without fully considering the program’s needs, creating hurdles that impacted both development speed and flexibility. 

Leadership and partnership challenges 

Misalignment between global and local leadership teams created friction and slowed progress. Global leadership underestimated the skills and expertise of the local team, leading to diminished morale and trust. This disconnect stifled opportunities for innovation and collaboration. 

Cultural and workplace challenges 

The accumulation of these issues created a stressful and counterproductive work environment. Tensions among team members and between leadership and staff hindered the ability to deliver a high-quality product on time. 

The solution 

Facing these challenges required a deliberate shift in approach, grounded in Agile practices. The project’s ambitious timeline was reevaluated, and deliverables were prioritized to ensure that critical features were completed first. This iterative approach allowed the team to focus on delivering meaningful progress while accommodating changes based on feedback. 

Communication barriers between global and local teams were addressed through structured processes that brought transparency and clarity to decision-making. Regular meetings and open channels for feedback created a shared understanding of the project’s goals and progress. Recognizing the local team’s talent and giving them autonomy in decision-making played a crucial role in rebuilding trust and morale. 

To address technical challenges, we adopted modular design principles to improve the scalability of the global codebase. Continuous integration and delivery pipelines were introduced to streamline development and reduce bottlenecks. These changes allowed the team to work more efficiently, even within the constraints of preselected tools.

We also prioritized the team’s well-being. Regular retrospectives highlighted areas of concern, and actionable changes were implemented to address these issues. Celebrating milestones and small victories boosted team spirit and reinforced the importance of their contributions. 

The impact 

The project achieved remarkable success, exceeding initial expectations. Starting with a pilot launch at four sites, the solution expanded to over 7,500 locations by year’s end, attracting 750,000 new users. The unification of three distinct brands into a single digital platform provided the organization with a cohesive and scalable solution. 

These outcomes went beyond the numbers. The renewed trust between leadership and the team laid the foundation for future successes. Team morale improved significantly, with members feeling valued and motivated. The project also reinforced the organization’s strategic goals, positioning it for long-term growth. 

The takeaway 

This experience reinforced the importance of flexibility, clear communication, and a people-first approach in tackling complex challenges.

By staying focused on the project’s objectives and empowering the team, we turned a high-risk initiative into a resounding success. For any organization pursuing similar projects, the key lies in building trust, creating open communication, and creating an environment where teams can thrive.
